With more than two decades of experience, Martinez recognized that the company’s prior approach — reactive coaching after incidents, limited visibility into driver behavior, and gaps in cultural buy-in — wasn’t enough. Real improvement required more than policies; it demanded visibility, accountability, and trust.

Challenge

With their employees spending a significant amount of time on the road, CoolSys faced a substantial challenge in ensuring driver safety. The company’s initial approach was reactive, addressing incidents only after they occurred.  As a result, “it was very difficult for us to do anything proactive,” Martinez said.

A lack of real-time visibility created blind spots in monitoring unsafe driving behavior, such as close following, cellphone use, and speeding, which are key contributors to accidents. Martinez highlighted the struggle, stating, “Before Motive, we monitored a minimal amount of driver behavior. It was primarily after-the-fact, very reactive, and resulted in very minimal coaching.” Rear-end collisions became the most common type of at-fault incident experienced by the company.

These challenges underscored an urgent need for a proactive, effective, and transparent driver safety solution that prioritized the safety of employees and aligned with the company’s mission to ensure every employee “makes it home.”

Solution

To overcome these hurdles, CoolSys adopted Motive AI Dashcams and Vehicle Gateways. Through Motive’s real-time monitoring capabilities, CoolSys gained visibility into unsafe driving behavior such as speeding, close following, and cellphone use. With real-time visibility into unsafe driving, field leaders at CoolSys were able to address high-risk habits as they occurred. Martinez acknowledged the system’s transformational impact. 

“The Motive program has been a game changer —literally a lifesaver,” he said.

The Motive Driver App played an essential role in empowering the CoolSys workforce. Drivers were given instant insights into their behavior, which improved self-awareness and led to self-correction within the fleet. 

“When our drivers saw their own unsafe behavior in the dash cam videos, that’s when they realized how valuable the Motive program is,” Martinez said. 

This kind of transparency bridged the gap between skepticism and understanding, helping drivers see Motive dash cams as tools for improvement rather than criticism.

CoolSys adopted a dual leadership strategy to build engagement. Elements like real-time monitoring and direct coaching were paired with approaches that inspired and rewarded drivers to improve. Positive driving milestones were acknowledged with recognition and incentives. 

“We identify and reward those who do really well, like those who have a perfect driving record of 100,” Martinez said. “We also make sure to reward those who have improved significantly over time.” At CoolSys, incentives include gift cards and branded rewards, such as Carhartt items, which instill a sense of achievement and camaraderie among the team.

Another critical factor in gaining driver trust was CoolSys’s ability to exonerate drivers with video evidence from Motive AI Dashcams. This transparency provided immediate benefits, both in accountability and trust-building. 

For example, Martinez recounted the impact of coaching a driver to wear a seatbelt: “Ultimately, that seatbelt saved his life when he was involved in a collision,” he noted. These experiences underscore the impact that creating a culture of security and trust can have.

“Motive gives our leaders the tools to become better safety leaders,” Martinez said.

Results

Since partnering with Motive, CoolSys has improved operational safety, cost efficiency, and employee well-being. The most significant change has been a 25% reduction in at-fault collisions, a transformation driven by addressing risky behaviors. Unsafe driving behaviors such as close following, cellphone use, and speeding decreased by as much as 80%. These changes have not only saved lives but also created a safer working environment for CoolSys drivers.

Financially, the company has achieved impressive results. Comparing costs before and after implementing Motive, Martinez reported, “If we look at when we had Motive versus when we didn’t have Motive, our costs were reduced by 50%.” 

Workers’ compensation claims were also cut by more than half, dropping from $1.9M to $800K in one year. “Using the Motive platform has helped us reduce our workers’ comp claims by $1.1 million,” Martinez noted.
