Overview

Estes Forwarding Worldwide (EFW), a Richmond, VA–based logistics company operating a 150‑vehicle fleet, faced mounting safety and compliance challenges. Outdated systems made it difficult to monitor drivers, prevent accidents, or enforce accountability.

Director of Transport Safety Karol Smith recognized that EFW needed real-time visibility and a culture shift toward safety. Partnering with Motive, EFW launched a safety and operations transformation—modernizing compliance, improving driver coaching, and dramatically reducing unsafe driving events.

With Motive’s AI-powered Integrated Operations Platform, EFW unified driver safety, compliance, and fleet management in a single system, gaining automation, accurate data, and actionable insights.

Within months, the company saw measurable improvements in safety, compliance, and cost control across its physical operations.

Challenge

Before Motive, EFW’s legacy safety system was “very unstable,” according to Smith.
Hours-of-service (HOS) violations were common, driver coaching was inconsistent, and maintenance tracking was manual, allowing unsafe vehicles to stay on the road. “We were seeing accidents, missed defect reports, and vehicles staying in service too long,” Smith said. “Even basic compliance was difficult because our systems didn’t give us accurate insight into what was happening on the road.”

EFW needed a solution that could deliver:

  • Data-driven tools to reduce accidents and optimize efficiency
  • Real-time driver visibility and feedback
  • Accurate HOS monitoring and automated compliance
  • Integrated maintenance tracking and DVIRs

Solution

EFW deployed Motive’s AI-powered Integrated Operations Platform, including the Motive AI Dashcam, automated compliance tools, proactive maintenance controls, and the Motive Driver App.

“The hours‑of‑service system within Motive was easier for drivers to see and understand,” Smith explained. “That clarity helped drop HOS violations to nearly zero.”

Initial resistance to cameras turned into buy‑in when drivers saw the benefits. “We had a lot of angry drivers the first month,” Smith said. “But once they realized how the cameras worked, they changed their behavior. With accurate, real-time alerts from the Motive AI Dashcam, we’ve reduced speeding by about 90%. It held them accountable.”

EFW’s team also leveraged Motive for:

  • Maintenance control — Trucks due for service were immediately marked unavailable in the system, helping reduce downtime and keep unsafe vehicles off the road.
  • Fuel optimization — Weekly reports identified inefficiencies and cut waste.
  • Geofence tracking — Entry data at ports, rail yards, and scale houses improved payroll accuracy and visibility into driver activity.

Results

Safety improved dramatically. EFW’s accident rate fell by 89%, and AI Dashcam footage helped exonerate drivers in nearly every incident. “In the last year, we’ve seen a 98% exoneration rate,” Smith reported. “The cameras themselves exonerated drivers at the scene of the accident.”

Internally, visibility and accountability changed EFW’s culture. Safety Scores—which help fleet managers evaluate driver safety performance, identify coaching opportunities, and focus coaching on key driving behaviors—rose into the mid‑90s. Drivers received monthly recognition for safe performance, and operational efficiency improved across the board, from fuel use to payroll accuracy.

“With Motive’s help, we’ve controlled driver pay, eliminated unauthorized downtime, and we’re managing the fleet better,” Smith said. “It’s all because of this amazing software.”
